How to Know if Your SEO Is Actually Working (The Metrics That Matter)

Agencies send reports, but is anything actually happening? The four metrics that matter, in order, where to check each one free, and the vanity numbers designed to look like progress.

You pay every month. A PDF arrives every month. Somewhere between those two events, is anything actually happening? SEO is working when four numbers trend the right way over months: leads from search, rankings on named money terms, quality organic traffic, and how many searches you appear in at all. All four are checkable yourself, free, and none of them is “impressions”.

Metric 1: leads from search (the only one that pays invoices)

The question is not “am I ranking”, it is “is the phone ringing because of Google”. Track it simply: ask every new customer how they found you, use a form that stores its source, and watch calls from your Google profile (it counts them for you). Our clients judge us on this number first, it is why the case studies lead with “300+ leads a month” (CAW) rather than a keyword screenshot.

Metric 2: money-term rankings, as a trend

Check your 5-10 money terms monthly, incognito, and record them. Judge the 3-month trend, not the Tuesday number, positions wobble naturally (what a real drop looks like). Healthy campaigns show the pattern from the timeline: long-tail first, money terms climbing behind.

Metric 3: organic traffic, quality over quantity

In Search Console (free, and the only data straight from Google): clicks from search over time, and which pages get them. Rising clicks to service pages beats rising clicks to a random blog post that happens to rank nationally. A thousand visitors from the wrong country is worth less than thirty from Cairns.

Metric 4: coverage (the early signal)

How many different searches does your site appear for at all? In Search Console, watch the query count grow: it is the earliest honest signal that authority is building, months before money terms move. This is the number that grew from zero to 1,751 for Cairns Auto Works.

The vanity numbers designed to look like progress

Report says Reality
“Impressions up 400%” You appeared on page 6 more often. Clicks or it did not happen.
“Domain authority up 3 points” A third-party estimate Google does not use.
“Ranking for 200 new keywords” Which ones? “Best plumber Mars” counts in that number.
“Positions improved” (no terms named) Averages hide everything. Demand your named money terms.

The quarterly question that keeps everyone honest

Every quarter, ask (or ask your agency): “What did search bring in this quarter, and what did it cost?” If the answer is a jargon wall instead of numbers, that tells you plenty (the red flags guide).
